The 7-Step Sequence
Be clear about what you need to decide.
Do not start by trying to solve everything.
• What exactly am I deciding?
• What needs to change?
• What decision needs to be made now?
Be clear about what you want the decision to achieve.
A decision should move the business toward a result that matters.
• What result do I want?
• Why does this matter now?
• What would a good outcome look like?
Look at the facts before you choose.
Separate what you know from what you assume.
• What do I know? What evidence do I have?
• What am I assuming?
• What information am I still missing?
Know the realistic choices available to you.
Do not assume there is only one way forward.
• What are my options? What happens if I do nothing?
• Is there a simpler option? Which options are realistic right now?
Consider what each option will require and what it could change.
Look beyond the immediate result.
What will this decision affect across these key areas?
Know what could go wrong before you commit.
The goal is not to remove every risk. It is to understand the main risks and decide whether they can be managed.
• What could go wrong? What could this cost us?
• Can we manage the risk? What can we do to reduce it?
Make the decision and identify the first action.
Thinking is useful, but the decision should lead somewhere.
